🌟 Promoted to Fail: Why Your Rising Stars Are Failing 🌟
📝 Introduction
In today’s rapidly evolving business environment, quiet hiring, internal promotions, and upskilling initiatives have increasingly become the norm. While these practices offer valuable opportunities for growth and development, they often leave newly promoted employees struggling with imposter syndrome, lacking the necessary tools, guidance, and support to excel in their new roles. Without proper mentorship, these well-intentioned promotions can quickly devolve into a vicious cycle of unmet expectations, underperformance, and ultimately, failure.
🚫 The Pitfalls of Inadequate Support
It is not enough to simply promote an employee with well-wishes, a promise of availability, and maybe some tangentially relevant ‘learning’ materials or self-paced course content. This approach places the burden of success squarely on the shoulders of the employee, expecting them to instinctively know what questions to ask and how to navigate the challenges of their new position. True mentorship demands a more proactive and invested approach from leaders. Our employees deserve a support system that sets them up for success, rather than leaving them to sink or swim on their own.
🙋♂️ My Personal Journey
My personal journey has been shaped by the transformative power of mentorship. Despite a challenging early educational experience and the absence of a strong father figure, I was fortunate to cross paths with individuals who recognized my potential and took a chance on me.
👨💼 The Impact of Mentors
One of my earliest mentors was a sales leader, and I was invited to observe and learn from his interactions. I spent hours watching and listening, totally unaware of the incredible privilege of time and access I was being granted and not realizing until years later just how much I needed that example. Another mentor pushed me to explore my creativity, empowering me to build and innovate while quietly removing obstacles from my path. And a third mentor introduced me to the world of science and technology, challenging me to think critically about the impact of my work and the broader implications for society.
These mentors provided the guidance, support, and opportunities that were instrumental in my personal and professional growth.
🔍 Understanding the “Promoted to Fail” Phenomenon
To effectively support newly promoted employees, it is crucial to understand the factors that contribute to the “promoted to fail” phenomenon. Quiet hiring, internal promotions, and the pressure to quickly fill roles in a growing business can often lead to employees being thrust into positions they are not fully prepared for. Additionally, the high cost of external recruitment and the desire to retain top talent can incentivize organizations to prioritize internal promotions without providing adequate training and support.
You need to be very clear and understand that with this type of promotion, the mentee is, of course, accountable to show up, do the work, and learn, but the mentor has as much or more accountability for their early success or failure.
🛠️ A Multi-Faceted Approach to Mentorship
Perhaps the most common mistake is underestimating the level of time, attention, and expertise that needs to be invested in the new promotion. To ensure success, leaders must proactively engage with their mentees, asking questions to understand their unique needs and providing targeted guidance. Mentorship should be treated as a strategic investment, with leaders dedicating the necessary time and resources to developing their employees’ skills and capabilities.
📅 Creating a Structured Mentorship Plan
Creating a structured mentorship plan is essential for success. This plan should outline the specific skills, lessons, and milestones the mentee is expected to achieve, along with a clear timeline for progress. Don’t ‘wing it’; by providing a roadmap for growth, leaders can help their mentees navigate the complexities of their new roles and build confidence in their abilities.
👥 Leveraging Internal Mentors and Fractional Support
In larger organizations, leveraging internal mentors can be a powerful tool for supporting newly promoted employees. Pairing mentees with experienced colleagues who have successfully navigated similar challenges can provide invaluable guidance and support. For smaller organizations or those lacking internal expertise, engaging fractional support, such as a fractional product manager or subject matter expert, can offer targeted assistance and an external perspective.
🌱 Fostering a Culture of Continuous Learning
Ultimately, the key to successful mentorship lies in fostering a culture of continuous learning and growth. As leaders, we must be willing to invest in our employees’ development, not just by providing the resources, support, and opportunities they need to thrive, but by giving them our time. By prioritizing mentorship and creating a framework for success, we can help our employees overcome imposter syndrome, build confidence in their abilities, and achieve their full potential.
🔄 The Reciprocal Nature of Mentorship
In my own career, I have come to appreciate the reciprocal nature of mentorship. Just as I have benefited from the guidance of my mentors, I now strive to pay it forward by supporting others in their professional journeys. But that is not to say I have stopped learning and growing myself. It wasn’t that many years ago that one of my managers taught me the value of concise and effective communication, challenging me to refine my presentations and distill complex ideas into clear, actionable insights. Over and over, he sent me back to make it tighter (all the while quoting Mark Twain, ‘I would have written you a shorter letter, but I didn’t have the time’). While initially frustrating, this experience ultimately made me a more effective communicator and leader and reinforced the idea that we can continuously learn from each other.
